这样的巴顿,往往在勇敢之外还给人留下鲁莽的印象,似乎还有些有勇无谋的感觉。但是,事实上,巴顿对部队这个组织的团队管理自有其独到之处,即使以今天的眼光来看,也有许多值得今天的经理人学习的地方。
下面,就根据巴顿的一篇战前演说来具体分析。

Address to the 3rd Army
Now, I want you to remember that no bastard ever won a war by dying for his country. He won it by making the other poor dumb bastard die for his country.
Men, all this stuff youve heard about America not wanting to fight, wanting to stay out of the war, is a lot of horse dung. Americans, traditionally, love to fight. All real Americans love the sting of battle.
When you were kids, you all admired the champion marble shooter, the fastest runner, the big league ball players, the toughest boxers. Americans love a winner and will not tolerate a loser. Americans play to win all the time. I wouldnt give a hoot in hell for a man who lost and laughed. Thats why Americans have never lost and will never lose a war. Because the very thought of losing is hateful to Americans.
Now, an army is a team. It lives, eats, sleeps, fights as a team. This individuality stuff is a bunch of crap. The bilious bastards who wrote that stuff about individuality for the Saturday Evening Post dont know anything more about real battle than they do about fornicating.
Now, we have the finest food and equipment, the best spirit, and the best men in the world. You know, by God, I actually pity those poor bastards were going up against. By God, I do. Were not just going to shoot the bastards. Were going to cut out their living guts and use them to grease the treads of our tanks. Were going to murder those lousy Hun bastards by the bushel.
Now, some of you boys, I know, are wondering whether or not youll chicken-out under fire. Dont worry about it. I can assure you that you will all do your duty. The Nazis are the enemy. Wade into them. Spill their blood. Shoot them in the belly. When you put your hand into a bunch of goo that a moment before was your best friends face, youll know what to do.
Now theres another thing I want you to remember. I dont want to get any messages saying that we are holding our position. Were not holding anything. Let the Hun do that. We are advancing constantly and were not interested in holding onto anything -- except the enemy. Were going to hold onto him by the nose, and were gonna kick him in the ass. Were gonna kick the hell out of him all the time, and were gonna go through him like crap through a goose!
Now, theres one thing that you men will be able to say when you get back home -- and you may thank God for it. Thirty years from now when youre sitting around your fireside with your grandson on your knee, and he asks you, What did you do in the great World War Two? -- you wont have to say, Well, I shoveled shit in Louisiana.
Alright now you sons-of-bitches, you know how I feel.
Oh, I will be proud to lead you wonderful guys
into battle anytime,

明确团队使命和目标
在我们的现实中,往往是组织的高层领导对使命和目标了如指掌(因为是他们自己制定的),但却忽略了基层的执行者。这样,即使为实现目标而制定的计划再天衣无缝,也会由于执行层知其然而不知其所以然,出现执行偏差。
巴顿显然明白这一点,在演说一开头,他就开宗明义,十分明确地提出,你们到这里来,有三个目的,“保卫家乡和亲人”;“为了荣誉”;“真正的男子汉都喜欢打仗,既然参赛,就要赢”。这三个目标层次分明,第一个可谓是物质层面的目标,打败纳粹,保家卫国。按照一般的做法,只提出这一个目标,也可算合格了。但巴顿并不仅仅局限于此,他又提出两个精神层面的目标。这又可以分为两个方面。一方面是荣誉的要求。这是指美国军队的荣誉,此前美国军队从未打过败仗。而这份荣誉需要当下的每一个士兵来共同维护。这是一个针对集体的精神目标。另一方面,巴顿又针对士兵个人提出精神目标,在战斗中成为一个真正的男子汉,勇敢地去争取胜利。这三个目标,是物质和精神的结合,是集体和个体的结合。当每一个士兵都明确了解后,就为巴顿下一步的激励埋好了伏笔。
做好动员激励
每一位员工就像一台发动机,给予他们明确的使命和目标,就如同已经在油箱中加满了油。接下来要做的是把发动机打着火———激励。
任何组织管理,首先是把两个成员看作是一个独立的人。而每一个人都有追求快乐、逃避痛苦这两种基本需求。员工激励也要从这两点入手。
巴顿首先做的是消除士兵将上战场的恐惧感,他以一个身经百战的老兵的身份这样说:“不要怕死。每个人终究都会死。没错,第一次上战场,每个人都会胆怯。如果有人说他不害怕,那是撒谎。你们不会全部牺牲。每次主要战斗下来,你们当中只可能牺牲百分之二。真正的英雄,是即使胆怯,照样勇敢作战的男子汉。有的战士在火线上不到一分钟,便会克服恐惧。”“大家要记住,敌人和你们一样害怕,很可能更害怕。”这几段话并不避讳战争会带来死亡,也不否认每个人都会胆怯害怕,但巴顿还指出实际上死亡率并不高,而且更重要的是,敌人也会害怕。这样的说辞,实事求是,毫无隐瞒,对消除士兵的恐惧起到了很好的作用。
接下来,巴顿又为他的下属描述了一个美好的远景梦想(以使他们积极地去追求快乐)。巴顿说:“凯旋回家后,今天在座的弟兄们都会获得一种值得夸耀的资格。20年后,你会庆幸自己参加了此次世界大战。到那时,当你在壁炉边,孙子坐在你的膝盖上,问你:‘爷爷,你在第二次世界大战时干什么呢?’你不用尴尬地干咳一声,把孙子移到另一个膝盖上,吞吞吐吐地说:‘啊……爷爷我当时在路易斯安那铲粪。’与此相反,弟兄们,你可以直盯着他的眼睛,理直气壮地说:‘孙子,爷爷我当年在第三集团军和那个狗娘养的乔治·巴顿并肩作战!’。”这样的激励不但让士兵们彻底消除了对死亡的恐惧,巴顿还为他们描述了20年后的生活的那一句话,简直能让他们热血沸腾,勇往直前,奋不顾身。
强调组织内的分工合作
目标明确了,激情发动了,但这还不够。要想完成团队的任务,还需要不折不扣地执行,而执行当然需要合作。巴顿很清楚,要想达到团队的目标,靠一个人绝对是不行的。要想实现最后的终极目标,离不开建立在合理分工基础上的密切合作。
巴顿这样说:“军中每个战士都扮演一个重要角色。千万不要吊儿郎当,以为自己的任务无足轻重。每个人都有自己的任务,而且必须做好。每个人都是一条长链上的必不可少的环节。”“每个人都应完成他的任务。每个人都应对集体负责。每个部门,每个战斗团队,对整个战争的宏伟篇章,都是重要的。” |
